Digital Ads: DIY at Your Own Peril

Why “easy AI advertising” can become a very expensive lesson for small and medium-sized businesses

Google and Meta have made digital advertising feel more accessible than ever. With campaign types like Google Performance Max and Meta Advantage+, business owners are being told that AI can now do much of the heavy lifting.

On the surface, it sounds ideal. Upload a few creatives, write some copy, define your objective, and let the platform optimise the rest.

For busy business owners and in-house teams with limited time, that promise is attractive. The idea of AI automatically finding the right audience, testing placements, improving performance, and delivering leads feels like a major step forward.

And to be fair, these systems can improve over time.

But that improvement comes at a cost, and that cost is often badly underestimated.

The problem with AI-driven campaigns

AI advertising platforms do not start out efficient. They have to learn.

To learn, they need data. And data comes from impressions, clicks, conversions, and most importantly, budget.

That means businesses are effectively paying for the algorithm’s education. In many cases, those early months can be filled with poor-quality traffic, inflated cost per click, weak lead quality, and a high cost per acquisition.

These are the “school fees” that many advertisers only realise once the spend is already gone.

Conversion tracking is not the full answer

It is true that with correctly configured conversion tracking, these AI-driven campaigns will eventually begin to optimise more effectively. The platforms need accurate signals in order to understand what a good lead, enquiry, sale, or action looks like.

That is where many smaller businesses come unstuck.

If your budget is modest, the platform may simply not receive enough high-quality data quickly enough to optimise properly. Instead of learning fast, it can spend slowly and inefficiently, stretching the pain out over months.

At that point, the business is left funding a system that still has not proven it can deliver a healthy return on ad spend.

Small budgets get eaten quickly

In our experience, these built-in AI campaign types can be brutal on smaller budgets.

They are designed to cast the net wide, explore many signals, and test multiple combinations of audiences, placements, and creative assets. That may work for larger advertisers with deep pockets, but for small and medium-sized businesses, it can feel like the platforms are simply gobbling up available spend with very little accountability.

When every Rand or Pound matters, there is little comfort in being told that the algorithm just needs more time, more data, and more budget.

Most businesses do not have the appetite to absorb three or more months of weak returns in the hope that the machine eventually figures it out.

Do not rely too heavily on platform reps

Another mistake businesses make is assuming platform representatives are neutral advisors.

Google and Meta reps can be helpful, but their objectives are not the same as yours. Their job is not to protect your budget as if it were their own. Their role is to help businesses spend more effectively within the platform, and often to encourage higher adoption of the platform’s preferred campaign types.

That means their advice should always be viewed through a commercial lens.

Business owners should be cautious about taking strategic direction from someone whose employer benefits directly from increased ad spend.

AI still needs human strategy

Advertising platforms have become smarter, but smart tools still need experienced hands.

Successful digital advertising is not just about switching campaigns on. It is about understanding intent, structuring campaigns properly, filtering out waste, interpreting data correctly, improving landing pages, refining audience signals, and aligning spend with actual business priorities.

DIY advertising has never looked easier.

Google and Meta want advertisers to believe their AI can do the hard work for them. Sometimes it can. But often, especially for smaller advertisers, the reality is a painful learning phase, high acquisition costs, and a lot of budget spent before meaningful results appear.

If your business cannot afford those school fees, do not confuse automation with strategy.

In digital advertising, DIY can still be the most expensive option of all.
